GC AI ROI Study: In-House AI Cuts Outside Counsel Spend 14% — Per-Department

GC AI's December 2025 ROI study of more than 100 active customers — confirmed in a July 29 analysis of in-house legal AI tools — found that in-house teams using GC AI save an average of 14 hours per lawyer per week and reduce outside counsel spend by 14%. Applied to the ACC 2024 benchmarking median of $1.8 million per in-house department, that 14% reduction equates to approximately $252,000 in annual savings per legal department. In the GC AI In-House Legal Bench (May 2026), GC AI scored 86.8% on 100 in-house legal tasks, ahead of ChatGPT (79.8%), Claude (68.4%), and Gemini (57.5%). The outside counsel spend reduction is the metric that matters for law firm BD teams: a 14% reduction in a median in-house department's outside counsel spend represents $252,000 moving out of outside counsel budgets annually, per department. Across a panel of 50 clients, that is $12.6 million in annual revenue at risk before any panel restructuring. The work at risk is the researchable, reviewable, first-pass work that AI handles most reliably — exactly the work that makes up the routine layer of most outside counsel relationships. BD strategy that does not account for this structural demand shift is working from a revenue projection model that is already becoming inaccurate.
